The Learning by Example Army Counseling Video Series is a thirteen-part video series that demonstrates various leader-to-subordinate counseling strategies that can be employed to successfully guide leaders at all levels. Areas of emphasis include Officer and Non-Commissioned Officer Evaluations, Event Counseling, Support Form Counseling and Coaching for Improvement.

OER Evaluation Counseling- BN CDR, Senior Rater to 1LT Top Performer

A 1LT is being counseled on a 6 month OER while he served as a platoon leader. This video provides examples of how to create an effective counseling atmosphere, correct misperceptions, encourage two-way communication, and balance strengths with needed improvements.




OER Evaluation Counseling BN CDR, Senior Rater to 1LT Handling Ratee’s Resistance

A 1LT is being counseled on a 6 month OER while he served as a platoon leader. This is an Officer counseling session in which an Officer/1LT receives a poor rating from a Senior Rater/BC and challenges the rating. This video provides examples of an effective counseling atmosphere, maintaining a balance between strengths and improvements, and orient on future performance requirement.




OER Evaluation Counseling CPT Rater to 1LT Mediocre Rating

A CPT counsels a 1LT on a 10 month OER while he served as a platoon leader. The 1LT receives a poor rating from the CPT but concurs with the rating. This video provides examples of how to conduct a systematic review of the OER, a way to deal with objections and concerns during a review, and offer encouragement and orientation on future performance requirements.




NCOER Evaluation Counseling SSG Rater to SGT Mediocre Rating

The SGT is being rated on his annual NCOER by the SSG for the period of one year. SGT is typically a good NCO however he had some issues with his soldiers and receives a poor rating which he concurs with. This video provides an example of physical and verbal actions used to create an effective counseling atmosphere and a systematic review of the NCOER that provides encouragement and methods used to deal with objections and concerns.




NCOER Evaluation Counseling CPT Rater to 1SG Handling Ratee’s Resistance

A CPT counsels 1SG on his annual NCOER while he served as a company First Sergeant. The 1SG has primarily served in Ranger and Special Forces units prior to becoming a 1SG. The 1SG receives a poor rating from the CPT and challenges the rating. This video provides a good example of the importance of focusing on observed behavior rather than labeling an individual and how to search for root causes of adverse behaviors and how to fix them. It also provides a good example of developing a plan of action for a way to correct poor performance.




NCOER Evaluation Counseling SSG Rater to SGT Handling Ratee’s Resistance

The SGT is being rated on his annual NCOER by the SSG for the period of one year. Event Counseling CPT to LT Handling Ratee’s Resistance

This is an event counseling session in which a CPT counsels a LT on poor performance and the LT challenges the counseling. In this video, the CPT delivers event counseling to the LT for inadequate supervision of his soldiers. This video provides examples of how to prepare in advance for the counseling, how to benefit from the structure of the Developmental Counseling Form, and how to listen and follow-up




Event Counseling Resistance: SSG to SGT

This is an event counseling session in which a SSG counsels a SGT on poor performance and the SGT challenges the counseling. In this video, the SSG delivers event counseling to a SGT for inadequate supervision of his soldiers. SGT is receiving an event-oriented counseling for failure to provide leadership.




Performance Counseling: LTC to CPT

In this video, the battalion commander coaches a CPT on developmental areas in which she shows some need for improvement. The battalion commander guides the CPT in a way that helps her recognize a developmental need and then make an attainable plan of action to improve her leader behaviors.




Performance Counseling: SSG to SGT

In this video, a SSG coaches a SGT on developmental areas in which the SGT has not yet realized his full potential. SSG assists the SGT in making an attainable plan of action to recognize and maximize his full potential.




Initial Support Form: LTC to CPT

This is a formal OER counseling session in which a LTC provides counseling to a CPT. LTC counsels the CPT on his initial OER counseling. This video reflects the use of both rater and senior rater support forms and provides a good example of how to use the forms to provide a systematic review of the forms.




Initial Support Form: SSG to SGT

This is an NCO counseling session in which a SGT receives reception and integration counseling from a SSG. SGT just made a permanent change of station and is new to the unit. This video provides an example of how to orient to unit standing operating procedures and methods used to receive a new NCO into the unit.




NCOER Top Performer

This is an NCO counseling session in which a SGT receives a good rating from a SSG and concurs with the rating. In this video, the SSG presents the SGT with the results of his latest NCO Evaluation Report (NCOER) and counsels him on the report.
